Project Completion: From Manual Production to Mass Production with OpEx

As companies grow, they often reach the limits of their existing production systems. This was exactly the challenge faced by a manufacturer of production machines for the watch industry: demand was rising rapidly, production volume needed to multiply — all while maintaining the highest quality standards.
This is where cross-ING’s Competence Center Operational Excellence (OpEx) came into play. Our mission: to transform a traditional, highly manual workshop into an efficient, scalable flow production system.
The Challenge
The objective was ambitious: quadruple production capacity, retain critical know-how within the company, ensure reliable delivery performance, and at the same time meet the strict requirements of the high-end watchmaking industry. In addition, key decisions such as “make or buy?” had to be addressed, along with how to seamlessly integrate external suppliers into the new production process.
Our Approach
Holistic analysis of existing processes (mechanics, electrical systems, acceptance)
Development of concrete concepts for transitioning to flow production
Close collaboration with management — including coordination of external partners and suppliers
Implementation and commissioning of the new production setup, supported by continuous quality measurement
Introduction of modern quality standards using ZEISS measurement systems and statistical process analysis
The Result
The transformation was a clear success:
Production capacity was quadrupled
Customer requirements in the high-end watchmaking segment were reliably met
New quality metrics were introduced, enabling precise and traceable acceptance processes
With this project, cross-ING demonstrated that industrial engineering goes far beyond process optimization — it is about enabling companies to move forward by making production systems more efficient, robust, and adaptable.
